TL;DR

  • BI tooling is shifting: natural language queries, self-serve analytics, and AI-generated visualizations. The infrastructure underneath—semantic layers, metric definitions, governance—is still yours.
  • AI answers what you've modeled. Your job is to build and maintain the structure that makes those answers trustworthy.
  • If your semantic layer is messy, AI will return messy answers. Garbage in, garbage out. You own the layer.

BI used to be: build a dashboard, push it to users, hope they look at it. Requests piled up. You were the bottleneck. AI changes the workflow: users ask in plain language, tools query and visualize. Faster. But only if the data is structured, the metrics are defined, and someone's validated that the answers make sense. That someone is you. The transformation is in the tooling and the infrastructure—not in who owns the truth.

The Infrastructure You Own

Semantic layer:

  • "Revenue" — Gross or net? Which products? Which time zone? Which exclusions? Every org defines it differently. You codify it. AI uses what you've modeled. Without a clear semantic layer, natural language queries return inconsistent or wrong answers. You define the single source of truth.

Metric definitions and metric stores:

  • DAU, retention, LTV, conversion rate—every team has slightly different definitions. AI will assume something. You make it explicit. Metric stores (dbt Semantic Layer, Looker LookML, Cube, etc.) centralize definitions. Your job: keep them current, documented, and aligned with business language.

Data model and lineage:

  • What tables feed what? What transformations run where? When someone asks "why does this number differ from the report?" you trace it. AI can't. Governance starts with knowing where your numbers come from.

Self-Serve and Governance

The promise of AI BI: anyone can ask a question and get an answer. The risk: answers that look right but aren't—wrong aggregation, wrong filter, wrong definition. You enable self-serve by building guardrails.

  • Published vs. exploratory. What's certified? What's "use at your own risk"? Document it. Communicate it. AI doesn't enforce policy; you do.
  • Access and permissions. Who can see what? Row-level security, column masking, dataset access. AI respects what you've configured; you configure it.
  • Audit and lineage. When a number is wrong, can you trace it? Build and maintain the pipeline from raw data to reported metrics.

Natural Language Queries: What Works

NL-to-query tools ("show me revenue by product last quarter") depend entirely on your semantic layer. If "revenue" is well-defined, AI translates cleanly. If it's ambiguous or missing, you get noise. The better your layer, the more reliable NL queries become.

Your role: design the layer so that the questions users actually ask map cleanly to your definitions. Iterate on the model based on where queries fail. AI accelerates exploration; you ensure it's grounded in truth.

The Hybrid Operating Model

  • Self-serve for simple, defined queries — Users ask. AI + semantic layer answers. You maintain the layer and fix gaps when they surface.
  • Curated for critical metrics — Board reports, executive dashboards. Human-built. AI might assist; you own the definitions and sign-off.
  • Exploration for analysts — AI accelerates ad-hoc analysis. Analysts validate. Findings get promoted to the semantic layer when proven and standardized.

The tooling changes. The ownership doesn't. You're the one who makes the infrastructure trustworthy.

  1. Audit your semantic layer — Can "revenue by product" be answered correctly? What's missing or ambiguous? Fix one gap. Document it.
  2. Run three NL queries you know the answer to. Did the tool get them right? Where did it fail? Those failure points are layer improvements.
  3. Document governance — What's published vs. exploratory? Who can access what? Share it with stakeholders. Clarity reduces misuse and builds trust.
